The winners in higher education over the next five years won't be the institutions that bolt another AI-powered retention layer onto their existing chaos. They'll be the ones brave enough to say no.
This insight crystallizes watching how colleges respond to genuine challenges. Online student engagement flagging? Add a new behavioral analytics tool. Campus confusion about resources? Launch an interactive digital map. Need to align IT infrastructure? Greenlight another system integration project. Each decision individually sensible. Collectively? A nightmare that no student information officer should have to manage.
The problem isn't that these tools are bad. Many solve real problems. The problem is that higher education's technology procurement process rewards addition over subtraction. Budget wasn't spent last year? Use it or lose it. Competitor institution bought something new? We need it too. Consultant suggests a platform? Must be important.
Meanwhile, the actual users—students trying to register, faculty uploading grades, staff managing transfers—navigate an increasingly Byzantine ecosystem where information lives in three different systems and passwords multiply like rabbits.
This creates a peculiar competitive advantage for institutions willing to embrace constraints. A university that rips out redundant tools, consolidates vendors, and forces hard conversations about what technology actually matters will move faster than peers still managing legacy system after legacy system. Their IT teams spend time on strategy instead of integration work. Their data flows cleanly. Their students experience something close to coherence.
The culture of addition also obscures real problems. When retention struggles, it's easier to fund new predictive analytics than to ask harder questions: Are we teaching things students care about? Do advisors have time to actually advise? Is the financial aid process humane? Sometimes the answer involves technology. Often it doesn't.
This isn't anti-tech sentiment. Thoughtful technology investment genuinely helps. But there's a difference between strategic deployment and the default institutional reflex to solve every problem by purchasing a new platform.
The institutions racing ahead understand this distinction. They're not the ones making headlines with their latest innovation announcement. They're the quiet operators consolidating their tech stacks, training staff deeply on fewer systems, and building processes around human-centered principles rather than system capabilities.
Consider what we actually know works: strong advising relationships, clear curriculum design, reasonable financial aid, engaged faculty. These require resources and attention, not necessarily new software. Yet the incentive structure in higher education pushes toward visible technology investment. You can point to a new system. It's harder to point to better advising and call it innovation.
The edtech industry will continue marketing complexity as sophistication. Vendors will keep adding features. Consultants will keep recommending integration. That's not malicious. It's just how markets work.
But higher education leaders who want genuine competitive advantage should ask different questions: What could we delete? Which systems actually talk to each other? What problems are we solving with technology that could be solved through better human processes? Where is complexity masquerading as capability?
The next wave of institutional success belongs to the simplifiers. The ones who consolidate ruthlessly. Who say no to the shiny. Who measure technology success not by adoption rates but by whether they actually improved something that matters to students.
That's not a hot take. It's basic competitive strategy. The surprise is how few universities are actually doing it.
